X-ray first, then AI — the step almost everyone skips

The method in four steps

Take one typical process — an incoming invoice, a customer enquiry — and work through it:

  1. Map the flow. Write down step by step what happens: who, with what, how long, where does waiting occur.
  2. Mark the time sinks. Everything that involves retyping, copying or waiting for approval. Rule of thumb: the uniform, recurring work without genuine judgement.
  3. Check the data foundation — the step almost everyone skips. Is the data even available? Scattered across five systems, in five formats? AI is only as good as the data beneath it. Often the first gain is not a model but: unifying the data.
  4. Prioritise by value and feasibility. High benefit, low effort first. Start with one case that demonstrably delivers something — not with five.

The honest part

Not every process is a case for AI. The X-ray gives you exactly these honest answers before any budget flows. A consultant who tells you everything can be done with AI wants to sell you something.
